Why we sell hour banks, not monthly retainers
Most studios our size sell monthly retainers for ongoing design support. We tried it and stopped. A short essay on why the hour bank is the better instrument.
For the first eighteen months of the studio we sold the standard product. Three retainer tiers — light, active, team — each paid monthly in advance, each granting a fixed number of design hours per month that did not roll forward. By the end of year two we had stopped offering them entirely, and we now sell hour banks instead. The switch was driven by something simple: monthly retainers turned out to be a worse instrument than they look from the outside, for both us and the client.
The problem with monthly retainers is the resetting clock. A client who needs eight hours of design help one month and zero the next pays for the same retainer in both cases. The unused hours either vanish at the end of the month (which feels punitive to the client) or they roll forward indefinitely (which builds up an obligation on the studio side that gets very expensive). In both cases the client is asked to predict a design need that is, in practice, unpredictable. The retainer treats design as if it were a utility bill. It is not; it is more like a tank of fuel.
An hour bank fixes most of this. The client buys a chunk of hours up front — eight, sixteen, thirty — and uses them across a fixed validity window. Ninety days for the small pack, a hundred and eighty for the medium, a full year for the large. There is no monthly resetting, no use-it-or-lose-it pressure, and no slow-accumulating obligation on the studio. When the client has a design week, they spend hours faster. When they have a quiet stretch, the hours wait. The validity window protects both sides from open-ended carry that never gets reconciled.
The numbers work too. We deliver more hours per quarter on hour-bank clients than we did on the equivalent retainer tier, because clients use the hours in the rhythm the work actually requires rather than the rhythm the invoice required. And the conversation at renewal is more honest: did you use the pack, did the work justify it, would you buy another one? Those are easy questions to answer. Compared to "should we keep paying this monthly retainer", they are downright pleasant.
